Just that, really, and so no-one else gets caught out like me!
I had a “preferred card” on my Honors account, then the 200-50 Hilton offer
came out on an Amex. However, I’d already made the reservation, and when
you update your card, the corresponding reservation is not only not
updated, but they said they couldn’t change it unless I had the card
on me (which I did not, as I thought payment would go through automatically…).

If so, they are really flexible. One time, they split the bill across a number of Amex cards to avail of £50 statement credits.
What you are describing sounds perfectly normal. Each reservation has its own payment details, which can be initially populated from details saved in your account but they are stored completely separately.
If you want to change the reservation payment details you need to update the reservation.

Yes, it’s our cheap & cheerful go-to: we arrive from the west and park in Westfield, and they’ll put a full-sized rollaway in a twin room for our ever-growing youngster!

Completely appreciate that (and that I should have taken the physical card!) – I was just a little surprised that they couldn’t update the system online via my Honors account. (The card I wanted to use was already in my account, just not marked as “preferred”).
Ah right I see what you mean. I guess it’s not unreasonable that a hotel can’t see the (potentially unrelated) card details in your account. That could lead to them wrongly accessing and using information that they had no right to see, and difficult to allow you to authorise that from your side on a booking by booking basis.
Have you received the email from Amex saying you have used the offer?
I suspect ‘a payment link’ might not work and can be refused if you try to call support.
The best option is to use the card, that has the offer, physically to make the payment when you are at the hotel.
Could you not add the card to your phone and pay at a card reader?

Why would reservations be updated when you change your preferred card? I want to use specific cards for specific bookings and I would not be happy if the card associated with a booking was changed without me requesting it.
The hilton app allows you to update the card associated with a booking, but sometimes not if you are approaching check in time and the hotel has upgraded you.
