Have the baggage allowances changed recently?
my booking shows I have only have an allowance of 1 checked in bag = and a 2nd/3rd bag is £65 to pay per bag to check-in.
That’s wrong unless you have another flight on the booking in a lower cabin. I’m pretty sure it’s 3 x 32kg in F. I think I’ve seen similar inaccuracies on confirmation emails but ignored them as status would give me more regardless of cabin.

The rules did change a few years ago – I think you only get the allowance on all sectors if there’s less than 24 hours between them.

No it’s not. It changed.
Now the allowance is based on the cabin for the individual sector (with some adjustment for immediate connections)
So let’s say you’re flying F on LHR-JFK and Y on the return you will get the F allowance on the outbound but only the economy on the return. Previously you would have gotten the F bags on the Y flight,
That’s not including any status allowance for extra bags.
What’s not clear is which cabin(s) the OP is in for their entire trip.
To fully explain for anyone who is interested –
original booking
MAN-LHR , Club Europe
LHR-ORD, First
ATL-LHR, First
LHR-MAN, World Traveller
E-ticket email showed 3 bags for all of the flights.
Last week, I amended LHR-ORD to LHR-ATL. I paid the amendment fee, extra avios etc, and flying in and out of ATL was preferable. However, what I hadnt noticed was that my new ticket only showed 1 bag for all of the flights. I really should have checked a few days ago, not the day before travel.
I called BA earlier today to explain. It couldn’t be dealt with on the call, but a BA supervisor has just called me back to say the e-ticket is being cancelled and re-issued with 3 bags. This has been an error by the person who handled the amendment. It does appear that things will be sorted in the next hour or two.
I did ask the supervisor what would have happened if I had just turned up at the airport and not called today – it sounds like it could have been a real mess to sort at the airport, so resolving today has preferable by all.
Moral of the story here – check the e-ticket immediately. If there is a chance of it going wrong then it probably will 🙂

That’s not what I was talking about , outward and return hav been
treated separately for many years, thought that was commonknowledge.
As you say flying from lhr to NY first , then a short hop in a plane no first. Your baggage allowance for both will be first. Similarly for a connection from Manchester to LHR to get a first flight , baggage allowance will be first.
The other exception is RTW intineraries, which can by necessity be a mixture of cabins. The dominant cabin will define baggage for whole journey.
